Operational visibility and reliability uplift

Unified event model, actionable dashboards and runbooks to reduce incident duration and improve on-call confidence.

// Situation

The challenge

A large enterprise with multiple product lines had grown through acquisition and organic development. Each team had adopted its own monitoring tooling — a mix of hosted SaaS dashboards, self-managed log aggregators and ad hoc alerting rules. When an incident occurred, the on-call engineer had to check three or four systems before understanding the scope of the problem.

Mean time to triage was over 40 minutes. Escalations were frequent, not because problems were complex, but because responders lacked confidence in the data they were seeing. Alert fatigue was high — some services generated hundreds of non-actionable alerts per week. Post-incident reviews consistently identified the same root cause: poor observability, not poor engineering.

// Approach

What we did

We ran a four-phase engagement over sixteen weeks, working alongside the existing platform and SRE teams.

Phase 1 — Event model design. We defined a unified event taxonomy covering logs, metrics and traces. Every event type was assigned a severity, ownership and expected response. This replaced the ad hoc alert rules with a structured model that teams could reason about.

Phase 2 — Dashboard consolidation. We built a single operational dashboard layer that pulled from existing data sources without requiring teams to migrate tooling immediately. The dashboards were organised by service tier and business impact rather than by technology stack.

Phase 3 — Runbook authoring. For the top 20 incident patterns (identified from 12 months of incident history), we authored structured runbooks with clear decision trees, escalation criteria and resolution steps. Each runbook was reviewed with the owning team and tested in tabletop exercises.

Phase 4 — On-call enablement. We redesigned the on-call rotation to include warm handoffs, shift briefings and post-shift reviews. Alert routing was reconfigured to reduce noise and ensure that pages corresponded to actionable events.

// Outcomes

Measurable results

62%
reduction in mean time to triage
78%
reduction in non-actionable alerts
20
structured runbooks covering top incident patterns
4×
improvement in on-call confidence scores

Within two months of go-live, the team had reduced escalations by over half. More importantly, on-call engineers reported significantly higher confidence in their ability to diagnose and resolve incidents without escalation.
