The gap between a compelling AI demo and a production-ready AI feature is wider than most organisations expect. Demo-quality AI can be built in days; production-quality AI — with the reliability, governance and operational controls that enterprises require — takes months of disciplined engineering.
Why demos mislead
AI demos succeed because they're shown on curated examples in controlled conditions. Production fails because real users ask unexpected questions, edge cases are unbounded, and the consequences of wrong answers range from embarrassment to legal liability. The team that built a brilliant proof of concept with prompt engineering discovers that prompts alone can't guarantee consistent, safe, auditable responses at scale.
Building the evaluation harness
The single most important investment for enterprise AI is an evaluation framework — a systematic way to measure whether the AI does what it's supposed to do, doesn't do what it's not supposed to do, and behaves consistently over time. This means curated test sets with known-good answers, automated scoring for accuracy and safety, regression detection on every model or prompt change, and continuous monitoring of production responses.
Evaluation isn't a one-time gate — it's continuous infrastructure. Models drift, source documents change, and user behaviour evolves. Without ongoing evaluation, today's passing score becomes next month's silent failure.
Logging, review, and accountability
Enterprise AI needs to be auditable. Every interaction should be logged, flagged responses should be reviewed by humans, and the system should be able to explain why it gave a particular answer by citing its source material. These aren't nice-to-haves — they're requirements for passing risk review and maintaining trust with users who depend on the system's output for real decisions.
